The short answer: on-demand manufacturing produces garments against live customer orders — micro-batches, sometimes single pieces — while small-batch OEM commits to one production run at a low minimum, often 50 to a few hundred pieces per design. The real decision is who holds the inventory risk: with on-demand, almost nobody does; with a batch run, you do, in exchange for a lower unit cost.

Both models sit between print-on-demand and mass production, and both exist because unsold stock is an industry-level problem, not just a brand-level one. WRAP, the UK circular-economy body, describes today's textiles system as "take, make, use and dispose" — overproduction is a large part of what it is trying to change.

What on-demand manufacturing actually means

On-demand means the garment does not exist until someone orders it. The factory produces micro-batches — twenty pieces or fewer, in extreme versions one piece at a time — and ships directly against sales. The appeal is obvious: no warehouse, no end-of-season markdowns, no guessing sizes in advance. One Reddit thread of founders debating the choice puts the attraction bluntly: if there is no order, there is no cost.

Two honest conditions apply. First, on-demand is not the same as print-on-demand: POD prints your design onto stock blanks, while on-demand cut-and-sew makes the garment itself to order. Second, very few factories can actually run it — it demands reserved fabric positions, tight system integration and a production floor that tolerates constant small changeovers. The unit price pays for all of that. Zero inventory risk is real; it is just not free.

What small-batch OEM means

Small-batch OEM is a conventional production run, just small: one committed order at a low MOQ instead of thousands of pieces. You develop and approve a sample, the factory cuts and sews the run, and you hold and sell the stock. This is the model we run at Cynida — our MOQ starts from 50 pieces per design, with the final minimum depending on fabric, color split, trims, construction and branding. To be candid about fit: if you need single-piece made-to-order production, we are not the right factory, and any factory that claims otherwise deserves a very specific question about how.

The economics are the mirror image of on-demand. Your unit cost drops because the cutting room works one marker, one fabric allocation, one inspection group — but you pay for the whole run before you know how it sells.

The trade-off: unit cost versus unsold stock

Every choice between the two models prices the same risk differently:

  • On-demand: highest unit cost, near-zero unsold stock, slower delivery to the customer, limited fabric and construction choices.
  • Small-batch OEM: lower unit cost, full control of fabric and fit, and inventory you own — including the pieces that do not sell.
  • The hybrid many brands actually use: a small batch to test, then reorders sized to real demand — which only works if the reorder is possible, and that has its own conditions below.

A focused first run helps either way. Four to eight core styles with clear roles produce cleaner decisions than a scattered dozen, whatever the production model — our capsule planning guide goes into that structure.

The condition everyone forgets: reorders and fabric

A sold-out small batch feels like victory until you try to repeat it. Fabric is the constraint: the mill's stock moves, dye lots change, and the exact cloth from your first run may not exist six weeks later. A fabric roll does not change from navy to stone halfway through, however persuasive the sales chart may be.

If reorders are part of the plan, raise it before the first run — ask what happens to the fabric position, whether the same quality can be re-secured, and how shade approval will work on the repeat. The color split matters too: 50 pieces in one color is a different production job from ten pieces in each of five, as our MOQ color-split example shows, and it changes what a "reorder of the same batch" even means.

How to choose between them

Work backwards from what you know, not what you hope:

  • No proven demand, simple products, speed matters most? On-demand or POD keeps the experiment cheap per mistake, at a high cost per piece.
  • A defined product, a realistic first quantity, and a channel to sell through? A small-batch run gives you real margin and full product control — this is where our OEM, ODM and private-label manufacturing service fits.
  • Somewhere in between? A focused small batch plus a reorder plan agreed before cutting is usually more honest than pretending the first run is guaranteed.

Timing has conditions in both models.
