The apparel market in 2026 is enormous and growing slowly. That combination does not reward bigger orders. It rewards a smaller first commitment, a sourcing mix you can move between, and product data that can survive a customer or customs question. If you change three things this year, change your first-run size, your supplier redundancy and your bill of materials records.
Everything below is the reasoning behind that answer, plus what our own factory process can and cannot support.
The market is big, mature and no longer forgiving of guesswork
Commercial market estimates disagree, and they should be read as a range rather than a measurement. Fortune Business Insights puts the 2026 global apparel market at roughly $1.80 trillion; other commercial forecasters publish figures closer to $1.9 trillion. McKinsey's State of Fashion 2026 expects low-single-digit global growth.

Treat the resale figure with the caution it deserves: the study was commissioned by a resale business. The direction is more useful than the decimal place.
The practical reading is unglamorous. In a slow market, the money is lost in markdowns, not found in growth. A brand that orders 1,200 pieces and sells 700 at full price usually ends the season worse than a brand that orders 400, sells out and repeats.
Sourcing diversified. It did not relocate
The most common misreading of the last few years is that production left Asia. It mostly moved around inside it.
Analysis of US Department of Commerce trade data published by Sheng Lu Fashion shows that as of April 2026, about 70% of US apparel import value still came from Asian countries, while the Western Hemisphere share sat near 16% and was broadly stable rather than surging. China's individual share fell; Vietnam, Bangladesh, India, Cambodia and Indonesia absorbed much of it.
That matters because the upstream is stickier than the sewing floor. WTO sectoral analysis has noted that China and India retain high domestic value-added content in textile and clothing exports, while several Southeast Asian producers depend more on imported fabric and yarn. Moving cut-and-sew to a new country does not automatically move the mill, the dyehouse or the trim supplier.
So the useful question is not "which country is cheapest." It is: for this specific style, which route can hold the fabric, the finish and the delivery date?
A workable way to split a range:
- Scaled core. Proven, repeatable styles where cost, consistency and material integration matter most.
- Responsive capacity. Replenishment, weather-sensitive colors and small trend capsules, where speed and a low minimum matter more than the last cent.
- Contingency. New materials, technical products or emergency capacity, priced as insurance rather than as a saving.
The proportions depend on the category. A basic oxford shirt program can sit almost entirely in the first bucket. A seasonal overshirt or a color-driven knitwear drop usually cannot.
One more thing that gets skipped: nearshoring only pays when the avoided markdowns, lower inventory and reduced airfreight outweigh the higher factory price. If your landed-cost model contains factory price, freight and duty but no line for forecast error, you are comparing two numbers that are not comparable. That is the same problem as comparing quotations before the specification matches.
Order what you can replenish, and price the color split honestly
If the market is slow and promotional, the safest structural change a brand can make is to commit less at the start and keep a replenishment path open.
This is where a low MOQ helps and where it is also misunderstood. Our published example compares one custom design, four sizes, three plans:

The total stays at 50. The production job does not. For a solid, piece-dyed fabric, one 50-piece color run normally costs less per piece than the same total split across five colors. This is not a universal price formula — stock fabric, custom dyeing, trims, decoration and construction all change it — but the mechanism holds. MOQ is a production starting point, not a buffet where 50 pieces quietly become ten colors.

The 2026 version of that advice: choose fewer colorways in the first run, keep the fabric and trims pre-approved so a repeat does not restart the approval clock, and decide your replenishment trigger before the first delivery rather than after the first sell-out report.
Product data is turning into a shipping requirement
For years, sustainability claims lived in marketing. In the EU they are moving into product data, and product data is checkable.

Two caveats, stated plainly. Transposition timing differs by member state, so confirm current dates for your markets with your own legal advisor rather than with a blog post. And traceability is not the same as sustainability: knowing who made a garment, where and from what does not by itself prove an environmental result. It only makes the claim checkable.
The practical version is smaller than it sounds. You do not need every conceivable data point before you ship. You need reliable evidence for the claims you actually make: supplier identity, facility location, fiber composition, certification references and their real scope, test records, country of origin, and care and repair instructions.
That last point about scope matters. A test report or declaration issued for one hoodie set does not cover a shirt, a chino or the next production batch. Certificates belong to a product and a date, not to a company forever.
The fiber mix has moved slower than the marketing
If a supplier promises easy recycled content, look at the supply first. Textile Exchange estimates global fiber production reached roughly 132 million tonnes in 2024. Polyester was about 59% of output, and around 88% of polyester was still fossil-based. Recycled fibers were under 8% of total fiber production, and textile-to-textile recycling stayed below 1%.
Three consequences for a product developer:
- Polyester pricing still tracks petrochemical markets, so a synthetic-heavy range carries an input-cost exposure that a cotton range does not.
- Recycled-content targets compete for a small certified feedstock pool, which raises substitution risk and makes documentation harder, not easier.
- Natural and cellulosic fibers carry their own weather, water and geographic concentration risks.
The design-side fix is unromantic: approve equivalent materials in advance. A style locked to one mill, one finish and one exact blend is more fragile than a style engineered with pre-approved alternatives and written quality tolerances. Fabric has no interest in the percentage printed in a sales deck.
What we can actually support
We will not publish a capacity number, an on-time rate or a factory-wide certification, because we do not have verified public figures for them. Here is what is on the record.

The planning figures we publish are conditional on purpose:
- MOQ starts from 50 pieces per design. The final minimum depends on the selected fabric, color split, trims, construction, decoration, testing and packaging.
- A first sample is usually planned for 7–10 days after style, fabric direction, measurements and key construction details are confirmed.
- Bulk production is usually planned for 15–30 days after sample approval and material readiness. Quantity, complexity and packing can change that.

A short checklist before you commit to 2026 bulk
- Size the first run for what you can sell at full price, not for the unit price you want to quote internally.
- Decide the replenishment trigger and the lead time it requires before the first delivery lands.
- Keep the first drop to fewer colorways, and confirm what a color split does to cost and timing before sampling.
- Name a second production route for at least your core style, and check whether the fabric supply moves with it.
- Pre-approve equivalent fabrics and trims with written tolerances so a repeat order does not restart every approval.
- Write down which markets you sell into, which entity places goods there, and what product data those markets will ask for.
- Attach every environmental or certification claim to a specific product, report, issuer, date and scope.
- Build a landed-cost comparison that includes markdown exposure, stockouts, working capital and freight mode, not just factory price.
None of this requires a transformation program. It requires the same discipline that keeps a sample from drifting in bulk: decide the standard, write it down, and check it against the real thing.
