The short answer: there is no honest single number. Manufacturing cost is a structure — fabric, labour, decoration, trims, packaging — and the total only exists once the specification does. Timeline works the same way: a first sample is usually planned for 7-10 days after the key details are confirmed, and bulk for 15-30 days after sample approval and material readiness. Both clocks start on decisions, not on emails.

That is not the factory being evasive. A founder on Reddit's streetwear startup community once had to defend, line by line, why a cashmere sweater could cost $57 to make — buyers see a price, manufacturers see a pile of components. This article is about that pile, and about the calendar behind it.

Why there is no honest single number

Asking "how much does it cost to make a shirt?" is like asking how much a house costs. The honest answer starts with "where, and how big?" A simple tee and a lined jacket are both "a garment". So is the difference between 50 pieces and 5,000, stock fabric and custom-dyed, a printed logo and a 6,000-stitch embroidery.

Geography moves the number too, but less than most founders assume once everything is counted. One UK pattern cutter's guide, The London Pattern Cutter, puts a simple shirt at roughly £15 made in the UK against about half that overseas — before shipping, duty and the cost of managing distance are added back. The gap narrows fast.

What a factory can do early is not a price; it is a structure with the decisions marked. That is what the rest of this article gives you.

What actually drives the unit cost

Five components decide almost every quote:

  • Fabric. Usually the largest single line. Composition, weight, finish and whether it is stock or custom-dyed move it more than any other decision.
  • Labour. Cutting, sewing, finishing and checking — driven by construction complexity. Every pocket, placket and panel adds minutes, and minutes are the price.
  • Decoration. Printing and embroidery are priced by screens, colors or stitch count, on top of the garment.
  • Trims and packaging. Labels, buttons, zippers, hang tags, polybags. Small lines that add up to a real number across a run.
  • Quantity. The same work spread over more pieces costs less per piece — the next section covers why.

The photo above is where the labour line lives. A sewing line does not care what a spreadsheet assumed about construction time; it answers to the actual garment. Which is why two "similar" shirts can price differently, and why a factory that quotes without seeing the construction is guessing politely.

The costs that hide outside the quote

The unit price is what you pay the factory. It is not what the garment costs you. Budget for these from the start:

  • Development. Patterns, sampling and revisions. Some factories fold development into the production price — convenient, until you learn who then owns your patterns.
  • Setup charges. Screen setups, embroidery digitizing, custom dye lots and color-matching fees. Small once, painful when multiplied by five designs.
  • Freight and insurance. Sea freight is priced by volume and season; samples travel by courier at courier prices.
  • Duty and import taxes. For UK-bound goods, the official importing goods guidance on GOV.UK covers what gets charged at the border — check your product's HS code rather than assuming.
  • Quality control. Third-party inspection if you are not visiting, and the couriered approval samples before it.

None of these is a trick. They are simply the lines that never fit on a quotation line, and the ones that explain why the cheapest quote is not comparable until the scope matches.

How quantity changes the answer

Spreading machines like the one above are where quantity stops being an abstract number. One marker, one fabric allocation, one cutting group, one inspection batch — whether the run is 50 pieces or 5,000, the setup work is similar. Spread over more pieces, it costs less per piece. That is the whole mechanics of "price breaks".

The catch for small brands is that identical totals are not identical jobs. Fifty pieces in one color is one fabric allocation and one cutting group; the same fifty split across five colors can be five of each. The production timeline, stage by stage

Timelines fail the same way budgets do: at the hand-offs. Our development workflow has six stages — design review, pattern and fit, fabric sourcing, sample development, bulk production and quality control — and each has its own clock:

  1. Design review and fabric sourcing — days to weeks, depending on how specific your fabric direction is and whether stock fabric fits.
  2. First sample — usually planned for 7-10 days after the style, fabric direction, measurements and key construction details are confirmed. The clock starts when the decisions stop moving.
  3. Sample revisions — the most elastic stage on the calendar. Each round costs its own development and courier time, and the least respected stage of any timeline is the one where everyone waits for a decision.
  4. Bulk production — usually planned for 15-30 days after sample approval and material readiness. Quantity, complexity and packing can move it.
  5. Inspection and shipping — final QC, then weeks by sea or days by air, at very different prices.

Add the stages, not the promises. A launch date calculated backwards from "bulk takes three weeks" is a launch date built on hope.

What a realistic first budget looks like

Without a specification, nobody can price your project — including us, and we will not invent numbers for a blog post. What a first budget should contain is knowable:

  • development and sampling for each style, plus at least one revision round;
  • the production run at your planned quantity and color split;
  • decoration setup charges per design;
  • freight, duty and import taxes for your market;
  • a contingency line, because fabric shades and zippers have their own plans.

How to get a quote you can actually compare

Two quotes are only comparable when they describe the same garment. Send every factory the same package: product category, quantity per design and color split, fabric direction, reference images or a tech pack, target price band and timeline.
